How to Hire a Forward Deployed Engineer: The Full Process

Step 1: Write the Right Job Description
Most FDE job descriptions are either generic software engineering JDs with “customer-facing” bolted on, or solutions engineering JDs that got rebranded. Neither attracts the right person.
A strong FDE JD should:
- Lead with the problem, not the perks
- Specify the customer environment (enterprise, mid-market, regulated industry)
- Name the tech stack candidates will deploy into, not just build on
- Make clear this is a builder role, not a support role
- Include a specific expectation on travel or on-site presence
Step 2: Screen for the Right Profile
Resumes alone will not tell you much. Look for three signals:
Deployment history, not just build history. The question is not “what did you build?” It is “what did you deploy into a client environment and what happened?”
Startup or early-stage tenure. Being engineer #4-10 at a startup is the closest analog to FDE work that exists.
Customer proximity. Sales engineering, implementation consulting, solutions architecture. Any role that put them in a room with a confused enterprise customer and required them to ship something by end of week.
Step 3: The Interview Process
FDE interviews test three things equally: technical depth, real-world deployment thinking, and client communication. Most candidates prepare for one or two. You need to test all three.
Round 1: Recruiter Screen (30 min)
Push hard on the “why FDE” question. If a candidate cannot articulate why they want customer-facing technical work versus pure engineering, stop there. You want people drawn to the chaos, not tolerating it.
Round 2: Technical Screen (60 min)
Live coding in Python. Focus on data manipulation, API integration, debugging a broken script under time pressure. The bar is not LeetCode-hard. It is “can you write production-grade code quickly in a messy environment?”
Round 3: The Decomposition Case Study (60-90 min)
This is the most important round and the one most candidates are completely unprepared for. Palantir invented this format and most companies hiring FDEs have since adopted it. Give a large, ambiguous, real-world enterprise problem. There is no single correct answer.
Example prompts:
- “A logistics firm wants an AI agent to handle automated shipment rerouting. They have SAP data, real-time weather APIs, and 500 warehouse managers on different regional systems. You have 60 minutes. Go.”
- “A mid-market SaaS company wants to reduce churn by 20% using their product usage data. They have Mixpanel, Salesforce, and a Postgres database. Where do you start?”
Jumping to a solution immediately is a red flag. You want to see them ask clarifying questions, surface failure modes, and propose a simple MVP before anything else.
Round 4: Client Simulation (45 min)
Role-play. You are the VP of Engineering at a client company. The candidate is their FDE. Give them a problem mid-meeting that changes the scope of what they have been working on. Watch how they handle the pivot, the communication, and the pressure.
Round 5: Hiring Manager / Culture (45 min)
“Why an FDE?” “Tell me about a time you handled a demanding stakeholder.” “Describe a complex project you owned from 0 to 1.” “Tell me about a time you failed.” Stories must be about them shipping code and solving a problem, not just being on a team.

Red Flags in FDE Candidates

They have never shipped to a client environment. Demo experience and deployment experience are completely different. Press hard on “what broke, and how did you fix it in front of the client?”
They describe customer interactions as interruptions. FDEs are customer-centric by nature. If they frame client calls as distractions from “real work,” it will not end well.
They cannot explain trade-offs. FDEs make calls under pressure without perfect information. Ask them about a time they had to ship something imperfect and why.
They need a perfect spec to work. The entire value of an FDE is navigating ambiguity. If they stall without a detailed requirements doc, the role will break them.
They optimize for elegant code over working code. Production at a client site is not your internal codebase. Sometimes the right answer is a Python script that is technically ugly but runs reliably. If they cannot make that call, they will slow down every engagement.
